Time Zone Math:
Running an India Pod Against US Client Hours

Overnight delivery or a one day delay on every question. The difference is not overlap hours. It is whether your briefs are complete.

India runs 9.5 hours ahead of US Eastern and 12.5 ahead of Pacific, shifting by an hour when the US changes clocks and India does not. Every agency evaluating an offshore pod asks about this, and most ask the wrong question. They ask how many hours overlap. The number that decides the outcome is not overlap. It is brief quality.

The Actual Gap

A standard India workday of 10am to 7pm IST covers roughly 12:30am to 9:30am Eastern. Shifted to 2pm to 11pm IST it covers 4:30am to 1:30pm Eastern, which gives a real overlap with a US morning.

Neither arrangement is inherently better. What matters is what happens in the hours when the other side is asleep.

Two Outcomes From the Same Gap

Agency A briefs at 6pm Eastern. The pod picks it up at the start of their day, delivers, and it is waiting at 9am. That agency has effectively bought a second shift.

Agency B briefs at 6pm Eastern. The pod hits an ambiguity at hour two, asks a question, and stops. The answer arrives at 9am Eastern, which is 6:30pm in India. The work resumes the next day. One question cost 24 hours.

Same gap, same people. The difference is that A wrote a brief that could be executed without clarification and B did not.

The Brief Is the Whole Variable

A brief that survives a time zone gap answers the questions before they get asked. In practice that means it names the objective and how success is measured, the audience or segment, the constraints including brand rules and what must not change, the deliverable format, and the deadline in both time zones.

Most importantly it names the default. What should the pod do if an assumption turns out to be wrong: proceed with a stated assumption and flag it, or stop and wait. Teams told to proceed and flag deliver overnight. Teams with no default stop, because stopping is the safe choice when you cannot ask.

That single instruction is worth more than two extra hours of overlap.

How Much Overlap You Actually Need

Two to three hours is enough if briefs are complete. It is never enough if they are not.

Use the overlap for the things that genuinely need synchronous time: kickoffs on new accounts, reviewing work that is subjective, and escalations. Do not use it for status updates, which belong in writing and should be readable when you wake up.

Agencies that demand a full overlap are usually trying to solve a documentation problem with attendance. It works, in the sense that supervising someone in real time always works, but you have just paid offshore rates for a person you now manage hour by hour.

A Working Setup

Brief before you log off, not first thing in your morning. A brief written at 6pm Eastern gets a full India day. The same brief written at 10am Eastern gets picked up the next day, which quietly halves throughput.

Set a written default for ambiguity, as above. Keep one short overlap window for the subjective work. Put status in a document rather than a call. And measure the number of round trips per deliverable rather than hours worked, because round trips are the thing the time zone actually taxes.

Get those four right and the gap becomes overnight delivery. Get them wrong and you have bought a 24 hour delay on every unanswered question.
